Intel: Manufacturing Payments, Depreciation and Cash Funding

Intel FY2025 gross property/equipment payments exceeded operating cash by $7.975 billion before capital-related support and other flows.

Intel DCF Analysis

Intel generated $9.697 billion of operating cash in FY2025 despite reporting an operating loss. Property and equipment payments in investing and financing activities totaled $17.672 billion, leaving a derived $7.975 billion deficit before capital-related support and other flows. The manufacturing funding requirement was larger than operating cash on that gross-payment basis.

Q2 2026 covers 2026-03-29 through 2026-06-27 and was released 2026-07-23. Revenue was $16,128 million in this quarter. Source: official Q2 2026 results.

Quarterly operating improvement and a GAAP net loss describe different lines of the accounts. Manufacturing payments, partner contributions and government support need separate cash schedules; internal foundry revenue is not additional group sales.

Start with the consolidated FY2025 result

Intel’s Form 10-K dated January 22, 2026 reports the following $-million figures for the year ended December 27, 2025. The net-income row is the consolidated amount before attribution to non-controlling interests, consistent with the cash-flow statement.

Intel FY2025: consolidated reported facts, year ended December 27, 2025
Reported measure$ millions
Net revenue52,853
Operating loss-2,214
Consolidated net income26
Depreciation, non-cash cash-flow adjustment10,757
Operating cash flow9,697

Derived operating cash exceeds consolidated net income by 9,671 million. Depreciation alone exceeds that net gap, so other adjustments and working-capital movements offset part of the add-back. Positive operating cash therefore does not establish operating profitability or prove that new manufacturing capacity has earned its cost.

Count payments across cash-flow categories

The same filing reports property, plant and equipment cash additions of 14,646 million in investing activities and 3,026 million in financing activities. Together these payments equal 17,672 million. Before capital-related support and other cash flows, 9,697 - 17,672 = -7,975 million is the derived operating-cash remainder after those payments.

That gross-payment comparison is not Intel’s adjusted free cash flow. The issuer’s definition nets specified government incentives and partner contributions against capital spending and also deducts finance-lease payments. Reconcile those items individually rather than treating a capital-funding receipt as recurring customer revenue. A deferred equipment payment can move between periods without changing the productive asset purchased.

Keep the product and foundry scope consistent

The Q2 2026 Form 10-Q, signed July 23, 2026, uses Client Computing and Physical AI Group, Data Center and AI, and Intel Foundry. It confirms Altera was deconsolidated on September 12, 2025, with the retained interest accounted for under the equity method. Use that dated reporting map when extending the older baseline.

Reconcile internal foundry transactions to consolidated revenue before projecting demand. Selling a manufactured component internally and later selling a finished product externally do not create two independent consolidated customer receipts. An external-foundry revenue assumption must identify the external customer activity rather than adopt all foundry segment revenue as third-party sales.

Separate equipment readiness from depreciation

A manufacturing forecast needs an asset-payment schedule, an in-service schedule and an output/yield assumption. Depreciation allocates asset cost through reported earnings; it does not settle the next equipment invoice. Commissioning an asset can increase depreciation before utilization reaches the level assumed in a mature-margin case.

Test a slower ramp with equipment payments unchanged. Then test a different funding timetable while holding the same operating output, so the analysis isolates financing risk from production performance. Label utilization, yield, pricing and timing changes as assumptions; none is established by a historical cash-flow total.

Define the cash belonging to each investor

For DCF, state how partner interests, related distributions, debt, leases and government-linked financing affect the cash stream and equity bridge. If a partner funds part of an asset, the associated economic claim also needs treatment. Including the funding benefit while assigning all later cash to Intel shareholders would overstate the value of that structure.

What customers pay for and what changes the economics

Intel's products business sells processors and related semiconductor products; its manufacturing operations serve internal products and external foundry customers. The FY2025 report describes external offerings in wafer fabrication, advanced packaging, chiplet integration and design enablement. It also says the external foundry customer base is still limited and that future leading-edge economics require volumes beyond Intel's own products. Internal foundry sales therefore do not demonstrate an established external revenue engine. (FY2025 source.)

Analysis: A process milestone is necessary but insufficient for an external foundry ramp. Customers also need design tools, qualified IP, reliable yields and an executable product schedule. Capacity built before those customers reach volume can incur depreciation and operating cost without matching external revenue. Model product competitiveness and foundry customer conversion as related but separate recovery tests.

Operating signals to carry into the forecast

Watch these signals on a consistent period and definition. Undisclosed measures remain questions to investigate, rather than supplied KPI data.

  • External foundry revenue and qualified customer programs: exclude internal transfer sales.
  • Node readiness, yield and utilization evidence: distinguish technical milestones from economical production.
  • Client/server product demand and mix: test whether internal volumes support the manufacturing plan.
  • Gross equipment payments, support receipts and partner claims: evaluate funding separately from factory profitability.

SWOT and the forecast consequence

SWOT classifications and forecast consequences are analytical judgments; evidence uses the dated sources cited below.

AssessmentEvidenceConditional forecast consequence
StrengthIntel combines processor design with manufacturing and packaging capabilities. (FY2025 source.)A coordinated product/process plan can improve execution, but requires both competitive products and economical production.
WeaknessThe report describes few external foundry customers to date. (FY2025 source.)Do not apply a mature third-party foundry margin to the whole manufacturing revenue base.
OpportunityExternal wafer, packaging and design services can use capacity beyond internal product demand. (FY2025 source.)An upside needs qualified customer volume and realistic ramp costs rather than a capacity announcement alone.
ThreatLeading-edge cost structures require sufficient wafer volume for efficiency. (FY2025 source.)An underfilled node can pressure margins and funding simultaneously; stress utilization before assuming a mature return.

Valuation implication: Use milestone-based product and external-foundry cases, with a funded ramp and explicit partner economics. A lower capital payment or larger support receipt can improve near-term funding without proving better factory returns. Preserve the internal-revenue eliminations and gross-payment reconciliation above.

Prepare current commitments, external and internal revenue reconciliations, asset readiness dates and the financing schedule before entering the company forecast or DCF calculator. The selected historical facts expose the investment and consolidation boundaries; they do not supply a current earnings forecast or target share price.
