SaaS Plan: When Does the Acquired Cohort Actually Pay Back?

Set SaaS growth spending from cumulative retained-cohort contribution rather than a first-month ratio.

Acquisition payback occurs when the original cohort's cumulative contribution covers its acquisition spending. Keep departed customers in the original acquisition denominator and use the paid customers that remain each month; a first-month ratio assumes away churn.

Follow the same cohort rather than replacing lost customers

Original assumptions, $. Fifty paying customers are acquired for $120 each on day 0, costing $6,000. Price is $40 per paid customer-month and variable hosting/support $10. The assumed paid counts are 50, 45, 40, 40 and 35 over five months. There are no later acquisitions, upgrades or refunds, and the selected onboarding capacity is 50.

Assumed cohort recovery, $ except customers
MonthPaid customersMonthly contributionCumulative contributionAfter acquisition
1501,5001,500-4,500
2451,3502,850-3,150
3401,2004,050-1,950
4401,2005,250-750
5351,0506,300300

$6,000 divided by month 1 contribution of $1,500 suggests four months only if that contribution persists. This changing cohort has not paid back at month 4; it crosses in month 5. The final $300 is before fixed development, sales administration and the team, not whole-product profit.

Prepayment changes cash timing, not this service obligation

Annual collections can arrive before service costs, but a discounted annual fee and future hosting/support remain part of the offer. Do not count annualized recurring revenue, bookings and collected cash as additional streams. A cohort may never pay back if retained contribution is insufficient; do not omit those customers from analysis.

Use observed usage and renewal evidence before scaling

Attribute actual marketing/sales spending to the acquisition cohort. Follow paid renewals, refunds and usage-driven supplier costs, then test the next budget at its own acquisition and onboarding assumptions. Fixed hiring and uncertain financing need a separate dated runway view.

The SaaS Financial Model connects trials, paid plan activations, churn, pricing and usage to the broader subscription forecast.

Scope & limitations

Original five-month customer path, not a retention benchmark. Fixed product/team cost, refunds, tax and financing are outside cohort contribution.
