Lockheed Martin: Contract Progress, Billing and Cash Timing
Lockheed Martin FY2025 FCF was $6.908 billion. Contract balances, milestone collections and pension funding qualify how that cash result can be extended.
Lockheed Martin's FY2025 operating cash of $8.557 billion less $1.649 billion of capex produced $6.908 billion of reported free cash flow. Contract assets of $13.001 billion and liabilities of $11.440 billion were closing balances, not the next period's cash receipts and payments. Their conversion timetable matters to the sustainability of the annual cash result.
Latest released reporting at October 25, 2026
Q3 2026 covers 2026-06-29 through 2026-09-27 and was released 2026-10-22. Revenue was $20,711 million in this quarter. Source: official Q3 2026 results.
The later quarter's contract cash can move differently from revenue. Backlog is not future collected cash; program charges, advances, milestones and payment timing need to remain visible before a shareholder cash forecast is set.

Government programs create a different customer-payment cycle
Lockheed Martin supplies aerospace and defense technology and related services, with government agencies as its principal customers. The businesses named in the cited reporting span aircraft, missiles, mission systems and space programs rather than one standardized product sale.
The $13,001 million contract-asset balance and $11,440 million contract-liability balance identify that program funding exposure at year end. Completing work, obtaining a billable right and collecting an approved payment occur on separate dates. Those balances do not predict the next receipts, while a cost-to-complete revision can change ultimate program profit as well as future cash needs.
A consolidated historical baseline
The FY2025 Form 10-K, filed January 29, 2026, reports these consolidated $-million figures for the year ended December 31, 2025. Contract assets and liabilities are closing balances; the other rows are annual flows.
| Reported measure | $ millions |
|---|---|
| Net sales, annual flow | 75,048 |
| Net earnings, annual flow | 5,017 |
| Operating cash flow, annual flow | 8,557 |
| Capital expenditures, annual cash outflow | 1,649 |
| Contract assets, closing balance | 13,001 |
| Contract liabilities, closing balance | 11,440 |
Derived operating cash after capex is 8,557 - 1,649 = 6,908 million, matching the issuer’s non-GAAP free cash flow reconciliation. Operating cash exceeds net earnings by 3,540 million. That gap includes timing and non-cash adjustments; it is not a second measure of sales.
Trace performance into a billable right
Notes 1 and 4 distinguish unbilled contract assets from receivables and advances/billings above recognized revenue. Contract balances use a program operating cycle that can exceed a year. Do not assume a balance classified as current is fully collectible in the next twelve months.
Prepare a contract timeline with performance, billing eligibility, customer approval and collection dates. A slower billing milestone can increase funding needs even when the assumed cost-to-cost revenue pattern is unchanged. Conversely, an advance can improve cash before it improves profit, while leaving future work to be performed.
Keep contract assets and liabilities by contract or compatible program group. Subtracting aggregate closing liabilities from aggregate assets does not reveal the next payment date, the cost of remaining work or whether unrelated contracts can fund one another. Use opening-to-closing movements and a cash schedule to explain those questions.
Distinguish a cost revision from its payment
A revised estimate of total program cost can change reported profit before all the additional supplier or labor payments occur. For an analytical downside, specify both the revised cost and the payment timetable. Adding a charge back in a cash reconciliation does not make the underlying work free.
Prepare one assumed case that delays a customer milestone while delivery costs remain due. Another increases cost to complete on a fixed-price program. The first primarily tests funding timing; the second can change total economic profit as well. A single group margin sensitivity would obscure that distinction.
Retain pension cash and reinvestment
The January 29 earnings release identifies a 479 million pension settlement charge and an 860 million cash pension contribution, with the contribution fulfilling the 2026 obligation. These are different accounting and cash events. State which payment period an assumed normalized contribution belongs to rather than equating the charge and contribution.
Separate cash taxes and pension funding from non-cash earnings adjustments, then retain equipment, facilities and capitalized information-technology investment. The annual report’s capex definition includes capitalized internal-use software. When using that capex total, deducting the same software spending again would understate the investor cash stream.
Carry the reporting scope into the valuation
The October 22, 2026 release continues to present Aeronautics, Missiles and Fire Control, Rotary and Mission Systems, and Space. Segment operating profit still requires its reconciliation to consolidated profit; it is not itself a group cash-flow total.
What customers pay for and what changes the economics
Lockheed Martin sells aircraft, missiles, mission systems and space capabilities through government programs. Contract economics vary: cost-reimbursable work pays allowable costs plus a fee within funded limits, while firm fixed-price work leaves the contractor responsible for overruns. Incentive contracts share some cost outcomes up to negotiated limits. The FY2025 filing also identifies payment withholds and performance-related penalties, so the quality and terms of an award matter alongside its size. (FY2025 source.)
Analysis: A larger award can add revenue opportunity while reducing risk-adjusted contribution if the contractor accepts more fixed-price development risk. Assess technical maturity before assigning a mature production margin. An announced production option also depends on the relevant contract and customer funding; do not treat all future program value as equally executable or collectible.
Operating signals to carry into the forecast
Watch these signals on a consistent period and definition. Undisclosed measures remain questions to investigate, rather than supplied KPI data.
- Awards and backlog by contract context: distinguish funded work and options where disclosed.
- Program margin changes and cost-to-complete revisions: identify estimate effects versus production performance.
- Delivery, billing and approval milestones: connect recognized work to collectible cash.
- Supplier and technical execution: test whether a volume ramp can proceed without rework or unfavorable cost revisions.
SWOT and the forecast consequence
SWOT classifications and forecast consequences are analytical judgments; evidence uses the dated sources cited below.
| Assessment | Evidence | Conditional forecast consequence |
|---|---|---|
| Strength | The business spans aircraft, missiles, mission systems and space programs. (FY2025 source.) | Different program cycles can diversify contribution, but shared suppliers and government funding may still link risks. |
| Weakness | Fixed-price development work carries uncertain costs against constrained revenue. (FY2025 source.) | A cost revision can reduce total program value before cash payment; stress technical completion and funding together. |
| Opportunity | Transition from development to production can create follow-on work. (FY2025 source.) | An upside requires stable designs and executable production, with start-up costs and option terms included. |
| Threat | Government financing policies, allowability rules and payment withholds affect receipts. (FY2025 source.) | A healthy operating margin can coexist with a funding gap; model collection timing independently. |
Valuation implication: Compare profitable production conversion with a fixed-price overrun and a separate payment-delay case. They affect economic value and liquidity differently. A long backlog supports visibility only after contract terms, completion costs and capital-provider cash claims are reconciled.
Use dated contract commitments, billing and collection assumptions, cost-to-complete inputs and pension/investment cash in the company forecast. Then use the DCF calculator with consistent tax, interest and debt treatment. Neither the contract balances nor this historical free-cash subtotal establish a current share value.
