Apple: Services Growth and Cash Conversion
Apple FY2025 sales and Services gross profit grew, while cash after property investment declined. Compare the business mix with materially higher cash income-tax payments.
Apple's FY2025 sales rose 6.4% to $416.2 billion, with Services generating 26.2% of sales and 42.2% of gross profit. Reported operating cash after property investment fell 9.2% to $98.8 billion; materially higher cash income-tax payments affected that comparison.

Q3 FY2026 covers 2026-03-29 through 2026-06-27 and was released 2026-07-30. Revenue was $109,417 million in this quarter. Source: official Q3 FY2026 results.
The June-quarter gross-margin result includes a tariff-refund benefit. That benefit and the annual increase in cash tax payments have different timing; neither should become an automatic recurring margin or tax add-back.
Full-year cash after property purchases (derived)
One scale starts at zero. Exact period ends, definitions and sources accompany the table below.
| Fiscal year | Period ended | $ millions |
|---|---|---|
| FY2024 | 2024-09-28 | 108,807 |
| FY2025 | 2025-09-27 | 98,767 |

The comparison uses Apple's FY2025 Form 10-K: years ended September 27, 2025 and September 28, 2024. Amounts below are $ millions. Ratios and changes are calculated from the reported amounts; this is a historical baseline.
Services supplied more than half the revenue increase
| Category | FY2024 | FY2025 |
|---|---|---|
| iPhone | 201,183 | 209,586 |
| Mac | 29,984 | 33,708 |
| iPad | 26,694 | 28,023 |
| Wearables, Home and Accessories | 37,005 | 35,686 |
| Services | 96,169 | 109,158 |
| Total | 391,035 | 416,161 |
Services added $12,989 million of the $25,126 million sales increase. Its reported gross margin was 75.4%, compared with 36.8% for Products. Services gross profit rose by $11,264 million, supplying 77.6% of the group's gross-profit increase. The mix change therefore mattered more to gross-profit growth than its revenue share alone suggests.
Higher sales did not mean higher cash after investment
| Measure | FY2024 | FY2025 |
|---|---|---|
| Products gross profit | 109,633 | 112,887 |
| Services gross profit | 71,050 | 82,314 |
| Operating cash | 118,254 | 111,482 |
| Cash income taxes paid, net, already included in operating cash | 26,102 | 43,369 |
| Property, plant and equipment payments, outflow | 9,447 | 12,715 |
| Operating cash less those payments, derived | 108,807 | 98,767 |
The FY2025 subtraction is 111,482 - 12,715 = $98,767 million. Operating cash fell $6,772 million and property investment rose $3,268 million, together reducing this reported cash subtotal by $10,040 million. The subtotal precedes other investing and financing flows.
Cash income taxes paid, net, rose from $26,102 million to $43,369 million, an increase of $17,267 million. That increase exceeded the operating-cash decline. Cash payments reflect tax-settlement timing as well as taxable income, so this comparison does not by itself establish a recurring deterioration in Apple's operating business. The full tax-payment increase is not automatically added back or assumed to be a one-off; a normalized cash case needs the tax-payment schedule assessed separately.
A valuation case depends on mix as well as total growth
For an explicitly hypothetical operating case, increase FY2025 Services sales by 10% and reduce Products sales by 5%, holding gross margins at the rounded 75.4% and 36.8% respectively. The resulting gross-profit changes are approximately +$8,230.5 million and -$5,648.9 million, or +$2,581.7 million combined using unrounded calculations, before operating expenses and tax. This illustrates mix sensitivity; constant margins are assumptions rather than guidance.
An enterprise DCF then requires operating taxes, reinvestment and working-capital forecasts. Illustrative WACC cases of 8% and 10%, paired with perpetual growth of 2% and 3%, are separate sensitivity inputs, not estimates of Apple's current cost of capital. Cash distributions and changing share count belong in the subsequent equity analysis.
What customers pay for and what changes the economics
Apple receives product-sale revenue from devices, alongside advertising, cloud, support, digital-content and payment services. Third-party App Store applications are recorded at Apple's retained commission, rather than total customer spending. Product and Services categories are different from Apple's geographic reportable segments. Hardware reaches buyers both directly and through carriers and resellers; that channel distinction matters when comparing shipments with final demand. (FY2025 source.)
Analysis: Split an ecosystem forecast into device replacement and service spending by users. More expensive hardware can lift sales without increasing the number of users available for future services. Likewise, Services growth can reflect a different mix of offerings rather than a uniform increase in spending. The existing gross-margin bridge shows why these mechanisms should be tested before applying one group margin.
Operating signals to carry into the forecast
Watch these signals on a consistent period and definition. Undisclosed measures remain questions to investigate, rather than supplied KPI data.
- Product-category and geographic growth: identify whether a cycle is broad or concentrated in one device or market.
- Services growth versus Services margin: distinguish mix improvement from simple volume expansion.
- Channel inventory and sell-through commentary: avoid treating reseller purchases as final consumer demand.
- Product transition and supplier-cost evidence: test launch timing, availability and margin together.
SWOT and the forecast consequence
SWOT classifications and forecast consequences are analytical judgments; evidence uses the dated sources cited below.
| Assessment | Evidence | Conditional forecast consequence |
|---|---|---|
| Strength | Apple designs hardware, operating systems and related services as an integrated offering. (FY2025 source.) | A durable user relationship could support repeat purchases and service attachment; require evidence before increasing both assumptions. |
| Weakness | A significant majority of manufacturing is performed through outsourcing partners. (FY2025 source.) | Test component cost and availability separately from demand; limited direct factory capex does not eliminate supplier risk. |
| Opportunity | The Services portfolio includes cloud, support, content and payment offerings. (FY2025 source.) | Additional paid attachment could expand gross profit without equal hardware growth, subject to each service's delivery cost. |
| Threat | Regulation and litigation can require changes to products and services in particular markets. (FY2025 source.) | Stress retained commissions or service access in affected markets; a blended global sales cut can obscure the actual exposure. |
Valuation implication: Do not give the same terminal uplift to a higher device selling price and a larger durable paying-user base. Compare a healthy replacement cycle with a weaker hardware cycle supported by service attachment, and include any commission pressure. Preserve the separate cash-tax and tariff timing analysis above.
