Amazon: AWS Profit and the Investment Funding Gap
Amazon Q2 2026 sales grew 19.6%, with AWS supplying 60.5% of operating income. Faster investment turned trailing-twelve-month free cash flow negative.
Amazon's Q2 2026 sales rose 19.6% to $200.6 billion, and operating income grew 43.2%. AWS generated 21.1% of sales but 60.5% of operating income. Across the trailing twelve months, however, faster infrastructure investment pushed free cash flow below zero despite higher operating cash.
Latest released reporting at October 25, 2026
Q2 2026 covers 2026-04-01 through 2026-06-30 and was released 2026-07-30. Revenue was $200,606 million in this quarter. Source: official Q2 2026 results.
AWS profitability and the trailing-twelve-month investment deficit remain the central comparison below. The complete annual operating-cash series is before infrastructure purchases and does not establish that every capacity commitment is internally funded.
Full-year operating cash flow (reported)
One scale starts at zero. Exact period ends, definitions and sources accompany the table below.
| Fiscal year | Period ended | $ millions |
|---|---|---|
| FY2024 | 2024-12-31 | 115,877 |
| FY2025 | 2025-12-31 | 139,514 |

Complete annual operating and cash basis
The complete annual comparison uses the FY2025 annual filing, filed 2026-02-06. Periods ended 2024-12-31 and 2025-12-31; amounts are $ millions. Filing date, fiscal-year label and period end are separate dates.
| Measure | FY2024 | FY2025 |
|---|---|---|
| Revenue, reported | 637,959 | 716,924 |
| Operating income, reported | 68,593 | 79,975 |
| Operating cash flow, reported | 115,877 | 139,514 |
FY2025 revenue grew 12.4% to $716.924 billion and operating income reached $79.975 billion. Operating cash rose 20.4% to $139.514 billion, before infrastructure spending. This completed-year basis complements the newer AWS and trailing-twelve-month tables; it does not replace their distinct periods or turn gross operating cash into cash after investment.
The figures come from Amazon's Q2 2026 results release. The quarterly segment table covers the three months ended June 30, 2026; the trailing-twelve-month cash table covers twelve months ended June 30 in each year. Amounts are $ millions and the release's supplemental statements are unaudited.
AWS carries a larger share of profit than revenue
| Segment | Revenue | Operating income |
|---|---|---|
| North America | 116,177 | 9,123 |
| International | 42,197 | 1,717 |
| AWS | 42,232 | 16,621 |
| Consolidated | 200,606 | 27,461 |
AWS's calculated operating margin was 39.4%, compared with 7.9% for North America and 4.1% for International. Its revenue grew from $30,873 million in Q2 2025 to $42,232 million. The growth mix therefore has a large effect on group earnings: equal revenue changes in these segments do not imply equal operating-profit changes.
Cash generation increased, but investment increased faster
| Measure | June 30, 2025 | June 30, 2026 |
|---|---|---|
| Operating cash flow | 121,137 | 161,403 |
| Property/equipment purchases, net of sale proceeds and incentives | 102,953 | 169,007 |
| Free cash flow under this issuer definition | 18,184 | (7,604) |
The operating-cash increase of $40,266 million was smaller than the $66,054 million increase in net property purchases. That reduced free cash flow by $25,788 million: 161,403 - 169,007 = -7,604. This is a twelve-month investment funding gap under the displayed definition, rather than negative operating cash or a calculation of total liquidity after every obligation.
The valuation case turns on the return and timing of new capacity
In a hypothetical cash sensitivity, hold operating cash at $161,403 million and reduce the investment deduction by 10%. The deduction becomes $152,106.3 million and the remainder becomes $9,296.7 million. This isolates payment sensitivity; it does not assume that less investment would leave subsequent growth unchanged.
A DCF should connect separate retail, seller-service and AWS growth assumptions to their operating costs and reinvestment. The high AWS margin makes its growth important, but new capacity must also earn enough cash over time to justify its cost. Illustrative WACC of 8% or 10% and perpetual growth of 2% or 3% are scenario inputs, not reported company facts. Lease, acquisition and financing boundaries need separate treatment in the enterprise cash forecast.
What customers pay for and what changes the economics
Amazon records inventory sales as product revenue; third-party sellers instead pay commissions and fulfillment or shipping fees. Advertisers pay for sponsored, display and video placements, customers pay Prime and media subscriptions, and AWS customers buy cloud services. The FY2025 category disclosure is a different view from North America, International and AWS operating segments. Seller merchandise value is not all Amazon revenue, and these two reporting views must not be added together. (FY2025 source.)
Analysis: Retail revenue growth can understate activity when sales shift from owned inventory to third-party sellers, because the accounting basis changes from merchandise sales to service fees. Test contribution after fulfillment, delivery and customer support alongside the mix. Advertising growth tied to the same marketplace also needs seller demand; it should not be projected as wholly independent of retail health.
Operating signals to carry into the forecast
Watch these signals on a consistent period and definition. Undisclosed measures remain questions to investigate, rather than supplied KPI data.
- Owned-product versus seller-service growth: identify accounting mix before inferring unit demand from sales.
- Fulfillment cost relative to volume and mix: distinguish productivity from lighter products or greater seller fulfillment.
- Advertising growth versus marketplace activity: test whether monetization is sustainable for sellers.
- AWS revenue, margin and installed capacity: require utilization and cash returns to support the infrastructure scenario.
SWOT and the forecast consequence
SWOT classifications and forecast consequences are analytical judgments; evidence uses the dated sources cited below.
| Assessment | Evidence | Conditional forecast consequence |
|---|---|---|
| Strength | Retail, seller services, subscriptions, advertising and AWS monetize different customer needs. (FY2025 source.) | Multiple revenue channels may support shared infrastructure, but assign the related operating costs before crediting cross-business benefits. |
| Weakness | Fulfillment costs depend on unit size, weight, volume, network expansion and service mix. (FY2025 source.) | A faster or heavier delivery mix can consume sales gains; stress fulfillment cost separately from merchandise margin. |
| Opportunity | The seller ecosystem also purchases fulfillment and advertising services. (FY2025 source.) | A higher service attachment rate can improve revenue quality if seller economics remain attractive; avoid counting the underlying merchandise twice. |
| Threat | Competition can require lower prices or higher spending; newer activities may not recover their investment. (FY2025 source.) | Model a retail-price response and an infrastructure-return delay as separate downside channels rather than one generic growth cut. |
Valuation implication: The useful distinction is retained profit per activity versus cash committed to capacity. A better retail service mix can coexist with weak consolidated free cash flow during investment. Require both sustainable operating contribution and a funded reinvestment path before increasing the terminal value.
